We lament when teachers say “but I taught them that” when the data shows students didn’t learn “that.”

And yet, we do the same thing to our teachers. We act as though sending an email with feedback or making a handbook will shift instruction and change teacher behaviors.

I met some of my literacy heroes! David and Meredith Liben have not only influenced my journey with their books, articles, and IROS course, but they’ve been generous colleagues in this work as a consultant. And we FINALLY met in person after knowing each other for YEARS! Having the chance to be in such an intimate space with Kareem Weaver was a dream. His passion, authenticity, and graceful accountability was exactly what that room needed to hear. #stan

Rebecca Harper explained how we can use smaller pieces of writing to scaffold up to longer pieces.

The Libens reminded us that comprehension is built on knowledge, vocabulary, habits of mind, and teachers who make thinking visible. Read-alouds aren’t for teacher breaks, they’re essential bridges. Simple texts can build knowledge, but only complex texts build coherence.

Kareem Weaver challenged us to look in the mirror: Who are we as leaders when our teams are exhausted? Literacy is the lifeline for kids navigating trauma and “love is a lesson plan.” Are where clear on whether our materials have evidence of working? Are we DOING OUR JOB?

Laura Stewart pressed the courage to lead: literacy is foundational, implementation is multi-year, and integrity matters. Effective practice × implementation × context = outcomes. ALL means ALL.

North Carolina Department of Public Instruction ELA team & the Office of Early Learning Team emphasized clarity in standards, long runways for rollout, and staying the course. Foundational skills are rising, but comprehension gaps need attention. The promise is simple: when families send us their children, we will teach them to read.

We aren’t done. We are only just getting started. A special shout out to Gin Hodge who surprised me with a heartfelt introduction. You are truly one in a million!

“Time is the hottest commodity we have in education. We are constantly trying to figure out how to get more of it. We talk about how to decrease bathroom breaks, how to minimize transitions, how to squeeze in the minimum number of minutes for recess, etc.

These are worthy efforts. We only get to work with our students for approximately 180 days per year, with about 5-6 hours of instructional time. When so many schools are pressured to make gains that require more than a year’s worth of growth, we have to squeeze instruction into every precious second. (That’s if we aren’t battling a chronic absenteeism problem, which has decreased but not to pre-pandemic rates - read more here).

How can we maximize instructional time during the time we have? In addition to the previous considerations, let’s focus on what we are doing DURING instructional time rather than how to create more of it.”

One of the most important ways we can do that is by saying what needs to be said. It would be a disservice to our clients to be simply be agreeable in an effort to “be nice.” In fact it is often a culture of niceness that is keeping improvement from moving forward.

We are failing our teachers (and therefore our students) by choosing to focus on everything.

Teachers are learners too. In fact, most teachers identify as “life-long learners” and we expect continual improvement in our profession, apparent with our many initiatives and professional development plans.

Yet we often ignore how the brain learns when working with adults. How can we combine Cognitive Load Theory research and Andragogy in how we support educators?

There are three suggestions for addressing cognitive load; let’s consider these implications for literacy leaders:
- Determine the learner’s knowledge level to inform the instructional level.
- Eliminate distractions that will overstimulate the learner.
- Focus on one piece of information or task at a time, considering the amount of time given for each task.

Cognitive Load Theory has implications not only for instruction. I think it is imperative that literacy leaders consider how this research explains the constant overwhelm of education, especially amidst our Science of Reading movement.

What happens when we ask teachers (and students) to retain more than their working memory can hold? This quote from the Medical College of Wisconsin’s Office of Educational Improvement guide lends a clue:

“Even the most intelligent person can only process so much information at once. When someone is overwhelmed, they may struggle to process new information or make appropriate decisions. They may fail at a task that should be manageable given their knowledge and experience.” (2022)

Cognitive Load Theory has implications not only for instruction. I think it is imperative that literacy leaders consider how this research explains the constant overwhelm of education, especially amidst our Science of Reading movement.

What happens when we ask teachers (and students) to retain more than their working memory can hold? This quote from the Medical College of Wisconsin’s Office of Educational Improvement guide lends a clue:

“Even the most intelligent person can only process so much information at once. When someone is overwhelmed, they may struggle to process new information or make appropriate decisions. They may fail at a task that should be manageable given their knowledge and experience.” (2022)

When I worked with Katharine Bonasera and Keri Bartholomew on this blog post, The Reading League’s Curriculum Evaluation Guidelines were relatively new. And this was published pre- TRL Navigation Reports.

It was when many districts were in braving post Sold a Story changes and shifts to align instruction (and curricular resources) to the Science of Reading.

We are still here - districts are still making shifts, teachers are still learning and practicing, and curriculum decisions are being made (or renewed).

After the latest NAEP scores I found myself worried that this early data would push folks to point to the Science of Reading movement as ineffective.

But that’s not how science works. It keeps evolving and there is more to learn or be prepared to shift our thinking as new evidence emerges. And certainly, we haven’t had enough implementation time to say what the impact of this movement has been.

Which is why this blog is still so important. Many curriculum agreements are 3-5 or 5-7 years, which means that the cycle of improvement is LONG. Pair that with the complexity of education systems and we have to demand progress while keeping our eyes on the end game.

If you’ve spent any time in a classroom, you know that teaching is inherently multitasking - we are sharing information with students while simultaneously scanning the room for behaviors and checking for understanding among other tasks. One day of teaching is hours of multitasking (no wonder we come home exhausted and distracted!).

Teachers are also dealing with a barrage of initiatives, often all at the same time (as evidenced in the goals I listed in the beginning); they might be learning a new literacy curriculum, data system, student information system, attendance system, new leadership, and navigating changing parent interactions.

Keller’s quote about focusing on two things at once strikes a chord. How many of our schools are working on BOTH math and literacy goals with turnaround increases needed? These are critical content areas that deserve prioritization but I worry that we are trying to focus on two things at once when we prioritize them at the same time.

And while I advocate for literacy being the priority, I acknowledge that many of our students are in desperate need of improved math instruction. If you have the ability to influence the decisions about priorities, I implore you to consider whether you are asking for a dual focus and what the impact of that might be. How might you adjust your long-term plan to maintain a singular focus?

Naming school goals and then implementing misaligned coaching support is like attending goat yoga. It’s hard to stay focused on the yoga.

If your school has goals, it is wise to align the work of school to those goals. Because we’ve said they are this year’s priority, right?

And yet, often we work through coaching cycles that don’t align. Nor do we completely understand the responsive actions needed to meet this goals.

In this month’s free workshop, we will apply an unpacking process to our work as coaches to create strategic learning plans for those we coach aligned to school improvement goals. Shanahan’s response is timely as many of us are exploring the idea of a Walk to Read model while tightening up core instruction that can be delivered to the whole group. If you listened to the latest Sold a Story podcast, you learned about Steubenville a school that uses Success for All and uses a model similar to what is described in Walk to Read:

“It’s that every student in the school has reading class at the same time. Every morning, from 9 to 10:30. That’s the reading block. Having all the kids in a school in reading instruction at the same time means students can be assigned to a reading class based on their skill level, regardless of what grade they’re in. So if a second grader is still reading on a first-grade level, she goes to a first-grade class during the reading block.”

Educators listening to this podcast and hearing about the success with 3rd grade reading proficiency in Steubenville may then think that creating one reading block is something for them to implement next year.
