The Instructional Hierarchy is a framework that includes three phases of learning: acquisition, fluency, and generalization/adaptation. A framework originally developed to design instruction for students, we can consider how this framework applies to the learning phases for the adults we support as well.

In the acquisition learning phase the learner is not yet accurate with the skill and their performance is described as frustrational. Therefore we focus on developing understanding and accuracy.

In the fluency learning phase the learner works accurately but slowly and inefficiently. Therefore we focus on developing fluency and efficiency with the skill.

In the generalization and adaptation learning phase the learner is accurate and fluent with the skill. Therefore we focus on supporting generalization of the skill and its application to new and novel situations.

But what does this mean for instructional coaching? How can we apply these principles to the adults we support?

As a former literacy coach, I know exactly how conversations during grade level planning are going after the latest round of assessments meant to predict state testing results. Do your conversations sound like this?

* What was the lowest standard? Oh that’s an informational text standard. Let’s plan on using informational text passages during small groups next week.

There are some positive practices in this example - we are analyzing students’ performance and thinking about how to respond instructionally to address their gaps.

However, simply practicing with more informational text passages may not address the reason students struggled with that standard. As Sue Pimentel and David Liben explain, “Reporting test results by standards, strategies, genre or any single construct confuses cause and effect. Answering a question based on a standard is an effect of comprehension, not a cause. And a student’s response to any one question tied to a standard does not predict how well that student will do on a similar question using a different text.” (74 million, 2025)

If the tests haven’t changed (they haven’t) we can adjust our analysis and instructional response.

Passages aren’t instruction.

Picture this. You have a hard time understanding what you read. So for support, your teacher hands you another passage to read and tells you to write RUNNERS down the page, to find the main idea, and use context clues for unknown words.

Have you learned anything that will help develop your understanding the text? Maybe, maybe not.

Has the author provided context clues in the text that support the reader with challenging words? How clearly are the ideas on the text connected to support the reader’s understanding? Will RUNNERS help the reader with analyzing the text structure?

Simply giving students more passages isn’t instruction, what we do with them is. And we can do more than vaguely tell students to use context clues or think about the main idea.

How often do we share stories of our mistakes with others? When we share our own stories and mistakes, we help others feel seen.

As Brené Brown explains in Atlas of the Heart: “vulnerability is the prerequisite for all daring leadership behaviors. [Because] it takes a lot of courage to show up and be all in when we can’t control the outcome.” (p. 14). She goes on to discuss other emotions, such as empathy and compassion, explaining that “compassion is not a practice of ‘better than’ or ‘I can fix you’ - it’s a practice based in… shared humanity.” (p. 118)

It is this essential understanding that I think we fail to equip coaches with the most - their job is NOT to FIX a teacher. And when we fail to lean on this understanding, we fail to show up in coaching conversations with the compassion needed to develop trust.

So what if we let those we coach in on our some of our secrets and mistakes first? What if we share our vulnerability as a sign of trust and compassion?

I don’t normally get them. But I attended a wine tasting last year and the pairings made all the difference! I was shocked at how tasting the wine, then biting a piece of chocolate, and sipping it again enhanced the wine’s flavor!

Can you spot the elements of andragogy in these feedback statements about “what went well” in ongoing PD support sessions?

Andragogy is “the art and science of how adults learn.” It includes the following elements:
* Self-concept - Adults are self-directed.
* Experience - Adults have experiences to draw on and apply new learning.
* Readiness - Adults want to learn things that are relevant in a real-to-life context.
* Orientation - Adults are engaged by learning that is problem-centered and practical.
* Motivation - Adults are intrinsically motivated by various value-drivers.

Pedagogy still matters during PD sessions. After all, it is “how knowledge and skills are imparted in an educational context.” AND adults deserve learning experiences that honor who they are. In Mo Willems’ book “Waiting Is Not Easy” Piggie has a surprise for Gerald, but he has to wait for it. He waits the entire book until he says “This was worth the wait.” To which Piggie replies, “I know.”

Now when it comes to literacy, we never want to use a “wait and see” approach. Children require early screening, identification and early intervention with a targeted and strategic plan.

And sometimes, the plan needs time (with careful monitoring along the way) to show it was “worth the wait.”

“In the 2023-2024 school year Lebanon Road Elementary saw an approximate 30 point jump in 3rd grade state literacy test scores moving from 26.3% (2022-2023 school year) to 56.4% students demonstrating grade level proficiency (GLP). This moved LRE up a school letter grade, off the low-performing list and put their performance above the statewide GLP score (48.6%). Such a large increase feels like a miracle but there is no mystery about what led to such a feat. It took years of innovative strategies, dedicated leadership, and a relentless focus on literacy. Let’s celebrate this success by revealing the multi-year effort behind LRE’s results.”

Coaches - it sends a mixed message when you work on building a relationship with teachers, then show up the next day to observe with the walkthrough form. These unannounced visits can wreak havoc on the relationships we’ve tried to build if not considered carefully. If coaching is intended to be done side-by-side working together towards goals, then our support during classroom visits must be done that way as well. Consider that when coaches visit classrooms it is better to be invited or planned.

What if there was a way to pair support with accountability? In Joellen Killion’s “Are You Coaching Heavy or Light” article (2008) she highlights how important it is for coaches to do the heavy work that goes beyond gathering resources and modeling lessons: “Coaching heavy holds all adults responsible for student success and engages them as members of collaborative learning teams to learn, plan, reflect, analyze, and revise their daily teaching practices based on student learning results.”

This cyclical approach is what the TSRA coaching stance teaches us to do when working alongside teachers in an improvement cycle.
- When teachers are planning, we are teaching.
- When teachers are doing, we are supporting.
- When teachers are checking, we are reflecting.
- When teachers are acting, we are advising.

When my colleagues (current and former) ask me to do this for them, it demonstrates a high level of trust and respect. It also means that I had some sort of lasting impact on our relationship.

Isn’t that the legacy we seek? To know the time we spent with someone had a positive impact?

It was a joy to spend time celebrating over coffee with Lebanon Road Elementary’s leaders yesterday. Rhiannon Polite Latoya Roberts and Mackenzie Parker continue to shape LRE’s journey toward success fueled by innovative thinking.

LRE is a former client I had the privilege of working with three years ago as they embarked on deepening their teachers’ literacy knowledge and strengthening leaders’ coaching skills.

They have witnessed student gains as a result of their diligent actions, patience and collaborative work. I am excited to capture their story and share more about how they got here.

Deming’s continuous improvement cycle, Plan-Do-Check-Act guides much of our professional learning cycles as educators. But what is the instructional coach’s role when teachers are in this cycle? How does a coaching stance differ in its tandem design?

In this session, we will explore the parallel stance a coach takes when teachers are in a PDCA cycle and how to teach, support, reflect and advise to impact professional learning outcomes. A key takeaway will be how to use these stances to create a safe and supportive learning environment while also holding teachers accountable for implementing professional learning.

Because our society expects teachers to be near-perfect and often teachers expect that of themselves, they miss out on the follow-through and safe practice needed to implement professional learning. Rather than try and fail, they fall back on habits and processes that they feel confident about. Implementing this coaching cycle removes the pressure of being perfect and instead supports safe practice with support.

Participants will leave this work session with a coaching cycle plan that is applicable to any professional learning outcome.

Older students’ mid-year assessments most likely included some comprehension passages, asking students to read multiple passages and answer multiple choice standards-aligned questions. (Questions that aligned to the same standards assessed on the state test.) We’ve analyzed these assessment results deeply, figured out which passages presented issues (spoiler alert… it was probably an informational text) and looked for patterns in performance based on standards.

And what is our instructional response? We find more passages that have the standards-aligned questions students “need to practice” or we start doing an article a day so that they get more practice with informational text. Here’s the thing - simply having a student practice reading passages using your mnemonic device and answering questions will continue getting you the same results. Because you’re not teaching them anything new with regards to comprehension instruction.

We aren’t asking the right questions to help us determine our instructional path forward. Remember comprehension is a PROCESS and these traditional assessments are the PRODUCT of comprehension. If we aren’t uncovering the processes students’ used to comprehend, we will continue to scratch our heads about what to teach or lean on the mnemonic device.

What if instead we read the passages closely and asked the questions in The Reading Comprehension Blueprint as a guide? What might it reveal about why students found the passage challenging? Was there a text structure (or multiple) they aren’t familiar with? Were there complex sentence structures in the text? Was the text loosely cohesive and expected the reader to make more difficult connections to infer the meaning and develop a mental model?

A recent report from the HEDCO Institute (out of the University of Oregon) found that training programs that included moments of reflection positively impact teacher efficacy.

What does this mean for instructional coaches and leaders? We can impact our self-efficacy when we stop to reflect on our work. Doing so allows us to notice which actions are leading to positive outcomes, and those we might tweak. Without this type of reflection, we might be working our tails off without getting anywhere!

Instructional coaches often find that their schedules include more than coaching-related tasks. Which means the coaching time we have is precious and needs to be maximized when we have it.

Additionally, we lament when our coaching support doesn’t translate to practice. It’s possible this is due to how we spend our time. (Are you planning with those you support?)

It’s a statement I hear on repeat: “I have no time to coach!”

At the same time, I’m not sure instructional coaches are planning for their weeks which could include:
- Clearly identifying when they will be coaching
- Planning for the phases of coaching cycles
- Including prep time

Instructional coaches often find that their schedules include more than coaching-related tasks. Which means the coaching time we have is precious and needs to be maximized when we have it.

Additionally, we lament when our coaching support doesn’t translate to practice. It’s possible this is due to how we spend our time. (Are you planning with those you support?)

It’s a statement I hear on repeat: “I have no time to coach!”

At the same time, I’m not sure instructional coaches are planning for their weeks which could include:
- Clearly identifying when they will be coaching

I participated in fantastic sessions on day one, learning from Virginia divisions about their systems of coaching. There is a lot of great work happening in my neighbor state! @drjodycarrington was our day one keynote speaker; her focus on our loneliness epidemic struck a chord, especially with the reading I’ve been doing as a parent lately.

I was grateful to present two breakout sessions on the second day! In “Is Your Coaching System Setting You Up For Success” a small group of district and school leaders engaged with the Coaching System Assessment Tool and reflected on areas of strength and areas of opportunity in their systems. In “Stop Asking ‘What Would I Do’ and Coach More Effectively” met Sam, an instructional coach in need of a redemption arc. (Don’t worry, he got one using the new strategies he learned!).

@drkimleadership closed out day two with an engaging keynote session that gave us practice with proactively reframing our language and questions for successful conversations.

And of course, the best part was connecting with some of my coaching besties! Having time with folks doing similar work fills my cup and ignites my passion for this work.

Over the past week, I attended two incredible events as a presenter.

I facilitated a session at the Mebane Early Literacy Summit @cltcoed called The Text Matters. This session examined how to tease apart the skills our texts demand of readers to then inform instruction. Participants’ improvement feedback was asking for more time!

Then I drove to Virginia for The Power of Coaching Conference 2025, hosted by VSTE and VATLL. It was my first time and it was great to meet new folks and hang with some of my favorite coaching friends. I facilitated two sessions. In the first, participants worked through The Coaching System Assessment, taking a look at the People, Process, Product and Culture indicators with their district in mind. In Stop Asking “What Would I Do” and Coach More Effectively, participants worked on reframing their approaches to center the teacher. Participants responded positively in both sessions. Multiple people stopped me afterwards to share how much they enjoyed the sessions.

In this month’s newsletter, we are exploring the recent publication from the HEDCO Institute: Strategies for Strengthening Teacher Self Efficacy.

Why is self-efficacy important for us to consider as literacy leaders? Many of us are working on improving literacy instruction. This means that we are introducing new learning, new strategies, possibly using a new curriculum, and asking teachers to try a LOT of new things. Therefore, teacher self-efficacy is DOWN. Even with our best, brightest, and most experienced teachers. How are we accounting for the impact of this in our roll-outs and strategic plans? In education, new is the name of the game. We are often in a constant state of improvement. So you’re probably implementing or trying something new this year.

Knowing this, it’s important to remember that the learning dip is expected to happen. It’s that time of frustration when we are learning something new that everyone experiences. So if you’re an instructional coach, it is during this key time that you’re most needed.

But be warned, the people you support will feel like giving up and avoid your help. This is when we likely see the highest resistance to support, even though it is when it is most needed.

If you’re an instructional coach experiencing resistance, ask yourself whether the person is in a learning dip. They may not want to admit it, but having your consistent and positive support is exactly what can help them see it through to the other side. Don’t give up!

Session description: When we move into an instructional coaching role, our job is to build the capacity and increase the effectiveness of those who we coach. But too often, coaches focus on what WE would do after visiting a classroom instead of thinking about what the teacher did and might do to improve. This approach is less effective and can be off-putting to the teachers we coach.

In a coaching position, it is no longer about us, it is about the people we support. However, some of the barriers I predicted remain the same: teachers are having a hard time implementing this curriculum shift. This is what happens when we don’t give consideration to the people in our organizations meant to carry out the work. Heifetz and Linsky write about the technical and adaptive issues needed to address change and in their 2002 article highlight what is at stake: “change that truly transforms an organization… demands that people give up things they hold dear: daily habits, loyalties, ways of thinking. In return for these sacrifices, they may be offered nothing more than the possibility of a better future.”

The work of an instructional coach is human work. It requires adaptive skills and certain levels of emotional intelligence. Sometimes our technical skills, protocols, agendas, etc. won’t cut it. This means that building a relationship is critical to coaching. Sometimes we have not done a good job of that and our relationships require repair.

If you find that repairing a coaching relationship is necessary for you to do your work use the winter break as an opportunity to do so. Here are some ways to do that:
1. Begin repair by acknowledging the role and responsibility you have in the relationship not going the way you desire.
2. Explain that you would like things to go differently and invite the person you’re coaching to start over with you.
3. Ask for their input on what you can do moving forward.

What are the 10 Keys?
🔑 Coaches maintain a sharp focus on specific content, evidence-based practices, and how to contextualize these practices.
🔑 Coaches spend most of their time in classroom-based activities with teachers.
🔑 Coaches support implementation through an observation feedback cycle.

We are serving children who missed the critical time to develop early literacy while still expecting them to grapple with grade level texts and content that only increases in complexity with each grade. The leveled/predictable texts they thrived on in kindergarten did not prepare them for this. A recent study ‘confirms that students in grades 3-12 whose decoding skills weren’t sufficient to decode grade-level text had slower progress in key reading skills like vocabulary, sentence processing, and reading comprehension.’l
